II. What the Hand Knows That AI Will Never Know

The hand “knows” things the analytical brain doesn’t. It knows how to negotiate with uncertainty: adjusting in real time, sensing when something “feels off” without being able to explain it rationally.


Michael Polanyi put it in a phrase that has since become famous: “We know more than we can tell.”


That surplus of knowledge — the cyclist’s, who can’t explain how they keep their balance, or the cook’s, who can hear when the oil has reached the right temperature — exists only in the body. It can’t be extracted, stored, or transferred to a screen. It’s lost precisely when you stop practicing physically.


AI can of course process millions of descriptions of practical experience, and analyze what practitioners have written about their craft over decades. But tacit knowledge is the residue of errors corrected by matter, not by words. No AI will ever be able to acquire that residue in your place.


Knowledge That Can’t Be Digitized


This has significant implications for any organization trying to pass on its expertise. Tacit knowledge isn’t transmitted through manuals, procedures, or training videos. It’s transmitted through mentoring, imitation, and shared practice. A new hire who watches an expert colleague at work isn’t just receiving information: they’re absorbing gestures, reflexes, and micro-decisions that no one could ever put into words.


That’s why fully digitized onboarding programs so often produce employees who “know” without really being able to “do.” They received the map, but they never walked the terrain.

In your organization, what essential knowledge do your best people hold that no one has ever really tried to make transferable?

A simple way to spot it: watch what your experts do differently from beginners — not in their visible decisions, but in the moves that precede them. What they look at first. The question they ask before diving into the substance. The detail they systematically check without being able to say why. These are often the micro-behaviors, invisible because they’ve become automatic, that make up the bulk of their value, and it’s precisely what neither a manual nor an AI can capture, because the expert themselves no longer even notices them.


Hands Think When the Brain Goes Quiet


There’s one field where the thesis of “thinking with your hands” reaches its most radical, most well-documented expression: jazz.


What neuroscience has revealed about jazz improvisation is counterintuitive. We like to imagine improvisation as an act of mental freedom: the mind, released from all constraint, expressing itself spontaneously through the instrument. It’s actually the exact opposite.


When a jazz musician improvises, their prefrontal cortex — the seat of conscious thought and control — is partly deactivated. It’s the hands that think: thousands of hours of physical practice have written into procedural memory a repertoire so vast that the fingers can navigate it semi-autonomously, freeing consciousness to feel and to converse with the other musicians.


Frank Barrett, a jazz pianist and former management professor at the Naval Postgraduate School, spent his career exploring this paradox. His conclusion: improvisation isn’t spontaneous. It’s the fruit of relentless physical discipline that ultimately produces a form of intelligence the mind alone could never have generated.


What our organizations struggle to accept is that this principle also applies to management, to negotiation, to decision-making under pressure. A leader who has weathered ten crises doesn’t handle the eleventh the way someone facing their first one does — not because they remember what they learned, but because their body knows something the beginner doesn’t yet have in their hands. And that’s precisely the kind of intelligence AI can’t replicate. It can read every book on crisis management. It can’t have lived through ten crises.


What skills do you have in your hands that you’ve never formalized?

Take a moment to really think about it. I’m not talking about your degrees, your titles, or what’s on your LinkedIn profile. I’m talking about what you sense before you think it, what you do better than most people without really being able to explain it. What your colleagues ask you to check or look at, without quite knowing why they’re asking you specifically. That’s likely where your most irreplaceable value lies — in the space between knowing and being able to say.


There is, however, a third dimension to all this, an even more operational one. The body doesn’t just know “differently”: in contact with reality, it reveals information that abstraction will never deliver.
